Rapunzel Naturkost is based in Legau, in the German Unterallgäu region. Founded in 1974, it has grown into a leading producer of vegetarian organic food, with a broad range of products from spreads to oils, including coffee, chocolate and pasta. The company thinks ahead: it runs its own raw material projects, invests in renewable energy, builds sustainable supply chains, and drives its own digital transformation. An Atlassian Cloud migration means moving from a locally hosted Atlassian setup to a fully cloud-based one, hosted and maintained by Atlassian itself. The goal: get the full value out of Atlassian

Rapunzel already used Atlassian software for project and task management before we came in. But there was more potential to unlock. The plan was to move the existing Atlassian infrastructure to the Atlassian Cloud, gaining modern collaboration features, automatic updates, and better scalability.

At the same time, Rapunzel was looking to introduce new tools for knowledge management and identity and access management (IAM), to standardize, automate, and bring transparency to its digital processes. In short: the company wanted to make sure it was getting the full value out of Atlassian and build a digital foundation for how it works going forward.

Bereits vor dem gemeinsamen Projekt mit Nortal nutzte Rapunzel Naturkost Software von Atlassian fürs Projekt- und Aufgabenmanagement. Doch es stand eine Weiterentwicklung an: Die bestehende Atlassian-Infrastruktur sollte in die Atlassian Cloud überführt werden, um Vorteile wie moderne Kollaboration, automatische Updates und bessere Skalierbarkeit zu nutzen.

Gleichzeitig sollten neue Tools fürs Wissensmanagement und das IAM (Identity and Access Management) eingeführt werden, um digitale Prozesse zu standardisieren, zu automatisieren und transparent zu machen. Kurz gesagt: Das Unternehmen wollte sichergehen, dass es das volle Atlassian-Potenzial ausschöpft und somit die Grundlage für eine digitale Arbeitsweise zu schaffen.

Nortals Leistungen: Von der ersten Bewertung bis zur Qualitätssicherung

Nortals Atlassian-Expert*innen nahmen sich der Herausforderung an und strukturierten das Projekt in klare Phasen. Dabei setzten sie bewährte Methoden zur erfolgreichen Umsetzung ein. Im ersten Schritt analysierte Nortal den Ist-Zustand, bevor das Team sich an die Migration von Apps und Tests machte. Anschließend lieferte Nortal die gewünschte Tool-Erweiterung um Atlassian Guard und Confluence. Auch ein Innovationsworkshop sowie die fortlaufende Qualitätssicherung standen, beziehungsweise stehen auf der Roadmap.

2. App‑Migration & Alternativen

Bestimmte Marketplace‑Apps waren für die Cloud nicht verfügbar oder unterschiedlich funktionsfähig. Nortal prüfte

Dynamic Forms (dynamische Formulare für schnellere Datenerfassung in Atlassian Jira),
Bundled Fields (für kompaktere Ansicht von Formularen in Jira),
Email This Issue (Add-on für erweiterte E-Mail-Funktionalität in Jira),
ScriptRunner (leistungsstarke Automatisierungs-Plattform für Jira)

und entwickelte passende Alternativen oder Workarounds, um alle zentralen Anforderungen abzudecken. Zum Beispiel wurden ScriptRunner und die Dynamic Forms App, die es in der Cloud so nicht mehr gibt, durch native Cloud-Features neu gedacht und zukunftsfähig abgebildet.

3. Übertragung & Tests

Die Nortal-Expert*innen migrierten Konfigurationen und Daten und implementierten die Workarounds, es folgten Test- bzw. Pilotmigrationen. und in Test‑ bzw. Pilotmigrationen geprüft. Nach der erfolgreichen Validierung stand die Produktivmigration in die Cloud‑Umgebung an.

4. Erweiterung durch Guard & Confluence

Mit Atlassian Guard etablierte Nortal ein ein zentrales Identity‑ und Access‑Management– für sichere Zugänge, Rollen und Berechtigungen. Parallel führte das Team Confluence als zentrales Wissensmanagement‑Tool ein. Rapunzel nutzt das Tool fürs Onboarding neuer Mitarbeiter*innen, zur Ideensammlung und zur Dokumentation von Prozessen.

5. Innovationsworkshop & neue Use Cases

In Workshops entwickelten Rapunzel und Nortal gemeinsam Lösungen für spezifische Herausforderungen – zum Beispiel eine auf Jira und Confluence basierende Lösung für Verpackungsprozesse. Die Prüfung von Verpackungen und Etiketten – etwa hinsichtlich gesetzlicher Anforderungen wie Allergie- und Entsorgungshinweisen – ist für Rapunzel dadurch effizienter und transparenter. Zudem wurde evaluiert, inwieweit sich „Assets for Jira“, ein integriertes Tool fürs Asset- und Konfigurationsmanagement, für die CMDB (Configuration Management Database) eignet.

6. Qualitätssicherung & Dokumentation

Der gesamte Prozess wurde detailliert dokumentiert – inklusive Tests, Problemlösungen (z. B. E-Mail-Versand, Berechtigungsfragen) und Best Practice Konfigurationen.

What we delivered: from the first assessment to quality assurance

Our Atlassian experts structured the project into clear phases, using proven methods to get it right. Before migrating apps and running tests, the team assessed the current state. Next, we added Atlassian Guard and Confluence. An innovation workshop and ongoing quality assurance completed the project.

The six phases

1. Assessment and roadmap

We ran a full assessment of the existing Atlassian setup and built a tailored roadmap for the migration, including risk analysis, resource planning, and a timeline.

2. App migration and alternatives

Some marketplace apps were not available in the cloud or worked differently there. We reviewed:

Dynamic Forms (for faster data entry in Jira)
Bundled Fields (a more compact way to view forms in Jira)
Email This Issue (an add-on for extended email functionality in Jira)
ScriptRunner (a powerful automation platform for Jira)

From there, we built alternatives or workarounds to cover every core requirement. We rebuilt ScriptRunner, Bundled Fields, and Dynamic Forms, none of which exist in the cloud version, using native cloud features.

3. Migration and testing

Our experts migrated configurations and data, implemented the workarounds, and ran test and pilot migrations. After Rapunzel’s review, the team moved production over to the cloud environment.

4. Adding Guard and Confluence

With Atlassian Guard, we set up central identity and access management to cover secure logins, roles, and permissions. At the same time, the team introduced Confluence as the central knowledge management tool, which Rapunzel now uses to capture ideas, document decisions, and manage projects and tasks.

5. Innovation workshop and new use cases

In joint workshops, we worked out solutions to specific challenges, including a packaging process built on Jira and Confluence. Rapunzel can now check packaging and labels for legal requirements such as allergen and disposal information faster and more transparently. The team also evaluated whether the tool Assets for Jira, used for asset and configuration management, could work as a CMDB (configuration management database).

6. Quality assurance and documentation

We documented the entire process in detail, including tests, problem-solving (such as email delivery and permissions issues), and best-practice configurations.
